Agent Readiness: Why Only 11% of Stores Qualify

Shopify now calls every store agent-ready by default. Actual agent readiness is far rarer: agent-ready stores amount to just 11% of small and mid-sized merchants and 19% of large merchants, according to the PYMNTS Intelligence and Visa Global Digital Shopping Index.
The short answer: the platform opened the door, but the data behind it is still thin. Only 15% of merchants hold structured product data agents can use, and only 23% can tell AI traffic from human traffic. Those two numbers decide whether agents find you and whether you ever know they did.
The four gaps that decide it
| Gap | Where the market is | What it costs you |
|---|---|---|
| Structured product data | 15% ready | Invisible to agents |
| Traffic identification | 23% ready | No attribution, no optimisation |
| Inventory exposure | 28% offer full range | Partial discovery only |
| Liability ownership | 93% want the AI provider to pay | Narrower catalogue, slower adoption |
Read that as a build order, not a wish list. Data first, because nothing downstream works without it.
Why is structured product data the first gap?
This is the only gap you can close this week, and it is the one that compounds.
Agents do not read adjectives. They match declared attributes against an intent. Material, dimensions, compatibility, care instructions, colour with a real name, size with real measurements. A description that says "premium feel" contributes nothing; one that says "260gsm brushed cotton, pre-shrunk, fits true to size" is machine-usable.
The failure mode is boring and universal: a product feed that is complete enough to pass a platform check and too vague to answer a question. We audited feeds like this for years and the same five fields are always thin: material, measurements, compatibility, what is in the box, and who it is not for.
Why can so few stores see agent traffic?
Only 23% of merchants can clearly identify both AI-driven traffic and purchases, and another 21% can spot the traffic but cannot tie it to a completed order.
That means roughly three in four stores are being visited by agents and cannot see it. If you cannot see it, you cannot tell whether you are being recommended or skipped, and you cannot fix what you cannot measure.
The practical move is unglamorous: segment your analytics by referrer and user agent, log assistant-driven sessions separately, and watch for the session pattern agents produce, which is short, deep and low page count. Attribution here is imperfect, and we are not going to pretend it is clean.
How much inventory should you expose?
Only 28% of merchants are willing to offer their full inventory to agents. The rest are deliberately holding back categories.
That is a rational response to the fourth gap rather than a mistake, and it caps how much of your catalogue can be discovered. If you stock 400 products and expose 120, agents will keep recommending the 120 while your bestseller sits behind a gate.
Who pays when an agent order goes wrong?
93% of merchants believe the AI provider should bear the financial loss when an agent makes an incorrect purchase. That consensus does not exist on the provider side, and until it does, catalogue exposure stays restricted.
For an individual store this is not a decision you can make, only a risk you can size. Start with categories where a wrong order is cheap to reverse.
Does Shopify make your store agent-ready?
Shopify's "agent-ready by default" is true in an infrastructure sense: WebMCP tools sit on every Liquid and Hydrogen storefront and checkout, and Shop.dev gives agents one connection to catalogue, cart and checkout without a key.
It is not true in a data sense. The platform can expose your catalogue; it cannot invent your attributes. Our BFCM readiness checklist walks through the fields that matter most. That distinction is the whole story, and it is where a merchant can still lose to a competitor who filled in the fields.
How reliable is this readiness data?
The figures come from the 2026 Global Digital Shopping Index, a PYMNTS Intelligence study commissioned by Visa Acceptance Solutions, drawing on 1,185 merchants surveyed in March 2026 across the US, Brazil and the UAE, alongside consumer and acquirer samples.
The survey is merchant self-reported, covers three countries, and defines agent-readiness by a checklist the authors set. A store could fail their definition and still sell well to humans. Treat the numbers as a direction rather than a diagnosis of your store.
