BFCM Prep 2026: What to Fix 30 Days Before Black Friday

Black Friday is Friday 27 November 2026 and Cyber Monday is 30 November, which leaves 30 days, and most stores freeze code about two weeks out, so the real working window on your storefront is roughly 16 days before the busiest week of the year.

The short answer: BFCM prep should follow the data. AI is a research and comparison channel this season, not a checkout channel. Far more shoppers plan to use AI to find a deal than trust it to complete a purchase, so the work belongs on your product pages.

What the numbers actually say

Shopify's 2026 Global Holiday Retail Report, built on 18,000 shoppers across nine countries by Sapio Research, found 65% expect to use AI for at least one shopping task this holiday. The most common uses are finding deals at 29% and discovering products at 22%.

But only around a third would let an AI agent complete the purchase, and Narvar's separate 2026 study puts it at 8% of retailers describing themselves as very confident using AI to improve the shopping experience. Sixty-five percent of shoppers against eight percent of retailers.

One more number matters. According to Adobe, AI referral traffic grew 693% during the 2025 season but is forecast at 130% for 2026. The growth is slowing because the base is now large, not because the channel is failing.

The comparison gap is where your pages decide

Narvar's breakdown separates the uses by intent, and one stands out: 33% will use AI to compare products and summarise reviews before buying.

That is the highest-intent use on the list, and it is decided entirely by what is written on your product and category pages. An agent summarising your reviews is reading them, not your marketing copy.

So the work is not configuring checkout. It is making the page legible to something that compares rather than browses.

The five fixes, in priority order

These follow the recommendations Thomas Phillips of DTC SEO Agency gave to InternetRetailing on 27 October, reordered by effort against return:

  1. Make product information specific. Materials, dimensions, compatibility, use cases, and who the product is for. Vague copy loses a comparison query every time.
  2. Keep prices and availability identical everywhere. Site, feeds and Merchant Center. Agents repeat what you publish, including mistakes.
  3. Treat structured data as commercial infrastructure. Price, availability, ratings and product details in markup, not buried on a development list.
  4. Build comparison into the page. Explain why one model or size differs from another instead of making the shopper piece it together.
  5. Earn evidence you do not own. Reviews, independent coverage and third-party mentions all feed what an agent decides about your credibility.

Put your twenty best-selling SKUs through the first three weeks. Most of the return sits there, and a finished top-twenty beats a half-finished catalogue.

What to do this week, specifically

Two dated items sit ahead of the rest and both land before 1 November.

EU product identifiers become mandatory on 1 November for parcels entering the EU from outside. A missing identifier means a held parcel, and inside Shopify the label cannot be bought until the variant is fixed. We covered the detail in our EU product identifiers guide; do it this week rather than during the sale.

Second, if you have not reviewed your Shopify knowledge base since it moved into the admin on 26 October, do that now. It is what agents quote when a shopper asks about returns and shipping, which is exactly what a thirty-three-percent comparison shopper does next.

Where the honest limits are

We sell themes, and the argument above lands on product pages and comparison content, which is the sort of thing a theme ships. State that plainly.

The data has limits too. The 65% figure is stated intent from a survey, not measured behaviour, and it barely moved from 64% in 2025. Agent-completed orders were still under 1% of US ecommerce in Q3 2026, so none of this replaces the basics: a fast mobile checkout, working discount codes and stock in the right place. If your Black Friday plan has one hour of engineering time left, spend it on the checkout test, not on schema.

When is Black Friday 2026?
Friday 27 November 2026. Cyber Monday follows on 30 November, and the working window for changes closes about two weeks earlier when most stores freeze code.
Is AI shopping the biggest change this BFCM?
Not by volume. Agent-checkout trust sits around a third of shoppers and completed agent orders remain under 1% of US ecommerce. The bigger shift is research and comparison happening before arrival.
What should I fix first?
Product data completeness on your top twenty SKUs, then comparison content. Both feed the highest-intent use of AI this season and both help human shoppers immediately.
Do I need to rebuild my checkout for AI agents?
No. Shopify handles the agent checkout endpoints. Your work is the product data and the page the agent reads, and we laid that out in our agentic commerce piece.
When should I stop changing my store?
Before the week of 27 November. Freeze theme and app changes at least a week out, and run one real test purchase after the freeze rather than during it.
The verdict
Spend the next two weeks on product data and comparison content, not on agent checkout configuration. The shoppers arriving from AI this season are researching, and the page that answers a comparison query wins them whether or not they ever let an agent press buy.
