ShipBob vs ShipMonk: Comparing Shopify 3PL Costs

ShipBob vs ShipMonk is not a simple price-per-order contest. Both providers offer outsourced fulfilment, but the best quote depends on your basket size, inventory footprint, inbound preparation, destination zones and return rate. Compare identical order profiles and a complete fee schedule before deciding; public estimates are not a substitute for a contract.

An independent 2026 comparison reports different pick structures and minimums, but other published analyses disagree on the precise fees. Treat those figures as prompts for your quote, not guaranteed rates. Warehouses and service availability can also change.

Model your real order mix

Export a representative month of orders with item count, weight, dimensions, destination and shipping service. Ask each provider to price the same anonymised sample. Include single-item orders, common multi-item baskets, a bulky product and a return.

A simple illustrative model: 1,000 orders with a $3 base pick fee, $7 shipping, $600 storage and $400 receiving and other charges costs $11,000, or $11 per order. This is not either vendor's quote. If half the orders need two extra picks at $0.50 each, add $500, bringing the total to $11.50 per order. Check whether a monthly minimum is a floor or a separate fee; do not add it twice.

Test the operational fit

  • Inbound: define carton labels, appointment windows, receiving service levels and exception fees.
  • Inventory: establish a source of truth and reconcile Shopify stock against warehouse counts.
  • Delivery promises: test transit times for your actual customer postcodes, not a national coverage headline.
  • Returns: confirm whether items are inspected, photographed, restocked or disposed of.
  • Peak: obtain surcharge dates, cutoff times and capacity commitments in writing.

For the stock setup, see Shopify inventory across multiple locations. A fast warehouse cannot fix inventory sync that sends the same unit to two sales channels.

Plan the exit before signing

Ask for inventory removal fees, export format, contract notice, termination charges and service levels for transferring stock. During a migration, run a small test batch and reconcile every SKU before routing the full order stream. Keep enough stock at the original location until the cutover is confirmed.

A national network may make sense when orders are geographically spread; a capable regional provider may be cheaper when customers cluster near one warehouse. Subscription-box kitting and multi-item orders deserve separate quotes because labour is not always included in a standard pick.

Pilot before full cutover

Run a small batch of real products through receiving, pick, pack and shipping before routing the whole catalogue. Record discrepancies, missed cutoffs, damaged items and support response times. Use an agreed scorecard and escalation contact, and verify how quickly inventory adjustments flow back into Shopify. A low quote is not useful if service failures erase the saving.

Is ShipMonk cheaper than ShipBob?
It depends on your order mix and written quote. Compare receiving, pick allowances, storage, postage and minimums using the same sample orders.
What should a 3PL quote include?
Request setup, receiving, storage, base and extra picks, packaging, shipping, returns, minimums, peak surcharges and offboarding charges.
When should a small store consider a 3PL?
When fulfilment limits growth or service quality and a complete quote is competitive with the real cost of in-house labour, space, software and shipping.
How do I avoid overselling during migration?
Reconcile quantities by SKU, test order routing and keep a named source of inventory truth until both warehouses report consistent counts.
